And a generative AI model probably just answered your customer's purchase question without mentioning you once. Practical Ecommerce published a breakdown this week of how GenAI citations actually work, and the finding that should concern commerce leaders is not complicated: being comprehensive is no longer a proxy for being cited.
The 'Ultimate Guide' Is a Liability Now
For roughly a decade, the dominant SEO playbook told brands to build the longest, most exhaustive page on every topic adjacent to their product. SparkToro's latest analysis asks the right question: is the ultimate guide dead? The inference is uncomfortable. Large language models do not rank pages the way Google's index does. They synthesize. They compress. They attribute based on perceived specificity and trustworthiness, not word count. A 7,000-word guide that covers every sub-topic at surface level is, to a generative model, noise. A 900-word piece that makes a calibrated, falsifiable claim with original data is a citation magnet.
This distinction matters for commerce operators because your product pages, buying guides, and comparison content are all candidates for GenAI synthesis. If those pages read like aggregated rewrites of competitor content, the model has no reason to prefer yours. In most cases, it won't.
Who Loses: The Content-Volume Operators
Brands that invested heavily in programmatic SEO content. Those running 200-page blog empires built on templated keyword clusters. They lose because generative engines collapse redundancy. Who Wins: Brands With Eval-Tested Authority
The arbitrage window sits with commerce brands willing to do something uncomfortable: publish less, but publish with original data and clear problem resolution. A GEO strategy that works treats each piece of content as an eval. Does it contain a claim a model can extract? Is the claim specific enough to differentiate from 15 similar pages? Does it solve a purchase decision rather than describe a category? Brands answering yes to all three are the ones getting cited in ChatGPT, Perplexity, and Gemini shopping responses. Not because they gamed a system, but because their content was genuinely useful at the inference layer.
Practical Ecommerce's framework suggests focusing on reliable problem-solving over citation chasing. That's the right framing. A commerce brand that publishes a single well-sourced comparison of two product types with original testing data will probably outperform a competitor's 12-article topic cluster on the same subject. Token cost economics favor density. Models prefer to cite one authoritative node over stitching together fragments from many.
Your Specific Move
First, audit your top 20 commerce content pages. Run each through a generative model query that a buyer would actually ask. Count how many times your content appears in the synthesized response. That's your GEO baseline. Second, identify pages where you have proprietary data. Customer return rates. Product durability benchmarks. Real pricing comparisons with methodology disclosed. These are your citation candidates. Rebuild them as standalone, specific, falsifiable content. Third, kill the filler. Every generic explainer that exists solely to capture a keyword variant is diluting your domain's signal at the model layer. Consolidate aggressively. Four strong pages outperform forty mediocre ones in a generative retrieval context. The latency between publishing and appearing in AI-generated answers is still poorly understood. But early data suggests authoritative content surfaces within weeks, not months. The window for establishing your brand as a cited source in your category is open now. It will narrow as competitors catch on.
Three Questions to Pressure-Test
1. When you query a generative AI with your top product category question, does your brand appear in the response? If not, what does that tell you about your content's differentiation? 2. Of your last 50 published pages, how many contain a single original data point that no competitor also claims? 3. If you deleted half your blog tomorrow, would your GEO citation rate go up, down, or stay flat? If you can't answer that, you don't have a measurement framework yet. One uncertainty remains: we do not yet have reliable, independent benchmarks for how often major LLMs refresh their retrieval indices for commerce content. That refresh cadence changes everything. If evidence emerges that models re-index weekly rather than monthly, the advantage of publishing original data compounds faster than any of us are modeling. That would change my view on speed-to-publish versus depth-of-research tradeoffs considerably.
